Because our ability is still very lacking, and we are still far from "seeking from outside", the company continues to send people for training to enrich the company's culture. When I return from school, what can I add to the company's culture? What can I do to promote the company's production management? What I think about the most is the conceptual thing. The conceptual understanding is not clear in a few words, it needs to be promoted by the company's decision-making level, and I will elaborate on it in person if I make an appointment with the petition.
1). Establish a group culture
Systematize, high-quality, and characteristic the company's culture, integrate the existing, enrich the unseen, improve the debt, sort out the structure, and then establish our own group's cultural model and establish our own cultural text.
In today's academic circles, there is a mainstream trend of thought that the main body of culture in the 21st century is corporate culture. As a member of the business community, what kind of face should our company integrate into this main body? As the world's largest group company in terms of sales volume and second largest in the same industry, we should not only be limited to speaking with products, but also with our culture, and sometimes culture has more say than products. The time has come, I strongly propose to establish our company's cultural system in the name of our group.
In the first stage of IE, there was the assembly line culture of Ford/GM in the United States, in the second stage of IE, the Toyota culture with lean production as the main body in Japan, and now IE has the third stage, TPM/TPI (total production value preservation), and the rise of the total quality management corporate culture represented by Samsung in South Korea. It is said that in the near future, IE will develop to the fourth stage, which is the production management of "Made in China" represented by Haier, Lenovo and Chery. Everyone thinks that it's them, not our group, so what about us? Do you want to be represented by our group at some stage of IE? For example, from the twenties of this century, with our "no feedback fast tracking" management group to dominate for 50 years - can we have this dream?
We already have our own culture. However, a large part of the current group culture is "taught by word of mouth, not written words", and a large part is "scattered in various documents, reports, program books, slogans, slogans...... and even part of it is "everyone knows it, but it is all silent......
The Shenzhen company of the group has been established for more than 14 years, and we have the ability to systematize our culture. We only need to develop theories that have not been developed before us, or that our predecessors have already had, but we can develop them to a height that our predecessors have not been able to reach, and then simplify, concretize, and fool the complex and abstract theories that have been optimized and expanded, and transform them into operational methods that are feasible for everyone, so as to implement them in the reality of production and management, and refine the theories that others have not yet pondered out from the simple and easy methods that have been neglected.
The president emphasized: "Things have things, people have character"; I don't want your toil, I don't want your fatigue, I want your credit"; The merit lies in the subordinates who have passed in me", "Five mutuals: interaction, mutual response, mutual flow, mutual assistance, and reciprocity", "Sincerity and truthfulness: really do, sincere improvement, and real reporting", "Good selling is better than good buying"...... As long as we take a series of ideas put forward by the president as the essence, take more cutting-edge innovation theories as the skeleton, take simple operation methods as the essence, and use words to run through, we may form a systematic culture of our company.
2). The method of learning can be applied to the reality of production.
I have also read the Chinese textbooks of Harvard Business School before, and among the millions of words in Yangyang, the one that touched me the most was the "feedforward control zhì" theory of less than 500 words. I think that is the essence of Harvard textbooks; "Multiple batches and small quantities of production management" 36 pages of textbooks, mainly the lecturer from the "Toyota management" extracted essence, I think the most essence is in the **ED (rapid mold change) from the theoretical understanding, to produce practical processing methods.
When physicists have a hard time understanding molecules, they spend a long time breaking them down, only to learn that molecules are made up of atoms, which are made up of nuclei and extranuclear electrons. The nucleus is made up of protons and neutrons, and protons and neutrons are made up of quarks. Quarks are the smallest particles discovered by humans. Just to analyze it, there are physical, chemical, mathematical, biological, historical, philosophical, literary, artistic and other disciplinary methods; there are cognitive, utilitarian and aesthetic value orientations; there are quality, function, appearance, etc. that can be tested; there are microcosmic, macrocosmic, ethereal, cosmic, and contemplative perspectives; there are different internal and external directions; there are pop analysis, computer imaging, and so on. In theory, there is no end in the face of difficulties.
ERP operation to now, we have also encountered many seemingly unsolvable problems, such as too many documents, the problem of a large increase in the proportion of indirect personnel, low morale, the problem of declining efficiency, the failure of the production compliance rate, the general lack of mantissa numbers, the huge basic setting is not accurate, the difference between the theoretical cost and the actual cost is too large, and so on. If you use the method of learning to analyze, generalize, induct, reason, measure, calculate, compare, permutate and combine, and summarize, the problem can be solved after all.
3). Use the treasure trove of thinking to expand the space of understanding
Every problem is a space, and there is as much space as there are problems. If you have enough figurative and abstract thinking skills, you will find that the relationship between cognition and space is wonderful: try to imagine your thinking as a child, and when you jump from one problem to another, you will "see" the child "bouncing" in one space after another, no matter where these spaces are, no matter how far apart, even if there are hundreds of millions of spaces in between, even if they are hundreds of millions of light years apart, this child's "jumping" It will also break the limit of speed, countless times faster than the fastest movement in a book, and it will hardly take time. He can also split into countless at the same time, and "bounce" into different dimensions to do different things at the same time. This is the speed of thinking, the precise switching of thinking and the ability of thinking to jump.
People's minds have such power, just look at it and don't use it. Thinking is also known as the fifth space, which is a treasure house that everyone has, and the opposite of the material treasure house, the more he uses it, the richer he becomes, and the more he doesn't use it, he is poor. That's what I said, and I also summarized it in "my inverse law", and I don't know if anyone disagrees.
Use thinking to expand the space of understanding, such as the "goal pursued by lean production" mentioned in the textbook.
3.1) The definition of the extended goal is "the goal that must be met for the operation of the system", which is one of the foundations for understanding system theory. According to the textbook, "value-added time, cycle time, switching time, internal time, external time, etc." can be set according to the goal.
3.2) Expand the 'space' of 'time' to understand success. It is the fourth space in academic terms. Time has a width and height, and a breadth of time can go back and forth relatively, which is divided according to the characteristics of time, and advanced time management can only be carried out on the basis of this understanding. This is one of the foundations of the expanded control theory.
3.3) The production process is a process in which the flow of information drives the flow of materials, and the flow of materials forms a value stream. Without the flow of information, there will be no production process of enterprises, and it is necessary to understand the position of information management in production activities from this level in order to understand the status of 'information theory'. The ERP system that our company is fully promoting is a standard information system.
Systems theory, control theory, and information theory are the three most cutting-edge academic theories. It can achieve the effect of remote control, accuracy, and sharp reduction in management costs, and after optimizing the combination, it is possible to go deeper step by step, and it is possible to monopolize one in IE. When I established my own internal system in high school, I was committed to the academic accumulation of these three theories as the main body, and I have been thinking about it for many years, and I have found more and more that the ideas in it are of great use to the guidance of the enterprise.
If there is no integration and guidance of advanced cultural thoughts, and from other ways to make progress bit by bit, the development speed of the group may be one or ten times slower or even more, and the waste will be more than one year or two years, that is, not Wang Ba is climbing but snails are climbing, and the growth rate of profits cannot keep up with the growth of prices and wages.
Only a thoughtful enterprise can achieve a century-old cause, and there are many enterprises without their own sound thinking, but I hope that the group I serve will not be lost in it.
4). Respond to possible changes with variable instructions.
I have always believed that the outdated concept of 'the more specific the management, the better, and the more in place, the better' is a great misunderstanding and an extremely uneconomical management practice.
When the teacher talked about the pull-type production method, he said that the pull-type is the 'rule of law', and the above should not be too rigid, and the production management only needs to be a microphone. The phrase 'don't take care of it too much' said something that had been surging in my heart for more than ten years. It also spoke the hearts of many people. I realized that the core driving force of the three major theoretical management is the "self-regulation ability" of the system (unit or individual) to align with the target (also referred to as the instructions from above).
It is necessary to have a flexible space to move, and self-regulation can be achieved. Self-regulation ability is the power that comes from the system itself, its internal strength, and its life force, which is the most powerful force of the system. The responsibility of the above is to give the following system a 'goal', the goal is set, the following system will automatically run around the "alignment target", if there is a deviation or "alignment target" itself has a change, the following system will automatically align with the target to make adjustments, this is the self-regulation ability of the system. Once the ability to self-regulate is deprived, it is equivalent to the paralysis of the system.
Tube the bottom to death, such as the top of the board, a certain minute and a second can only do a certain action, which is a thankless management. Because the various factors of one's production are ever-changing. The president said, "The only way to cope with the changing environment is to keep changing." Second, even if the top exhausts all his skills, it is impossible to 'manage to death', unless the bottom is really dead, and the management below will lose its meaning. The relationship between the target and the underlying system is like that between the sun and the earth. The above instructions are like giving a sun, and the nine planets, including the earth, will automatically revolve and rotate around the sun, without the sun having to worry much. Objective management is the focus of superior management, and self-adjustment of the goal is the focus of the system.
It's too rigid, and the starting point is good. For example, in order to reduce the waste of movements, all kinds of office tools are stuck in the theoretical fixed position when digging holes in the desk, and once the super tall person uses it, he will shrink his hands and feet. It can be seen that no matter how good the design is, it will not satisfy all the changes.
Why is football exciting? Why has chess become a heartthrob, because they can change in a thousand ways within the rules, and if the rules have already limited every aspect of the sport to death, will anyone still watch the Olympics? Therefore, the instructions (goals) issued by the managers should have a standardized range, that is, a certain range of flexibility. With changeable instructions, so that the executor can have the space for self-regulation, to deal with possible changes, is a happy situation. The key to consider here is the value content (gold content) of the instruction.
5). A few specific ideas
5.1) Japanese people generally do not select advanced individuals, but select advanced collectives, and the strength of the group is above the individual, which can be used for reference.
5.2) The "suitable product" of JIT has the meaning of "suitable and stop" in quality. The merchandise doesn't need to be all boutique. The needs of customers are divided into grades, and product quality should also be graded and managed at different levels to change the strain.
5.3) After the assembly is changed to a small line, since "the fewer people in the process, the more processes the product goes through in each person's hands, the less the number of times it is wasted, so the overall efficiency will be higher, and the fewer items (work-in-progress) in the process." "So, can we reduce the number of people assembling the small line from 12 to 10, 7, 5, what is the limit, what is the optimal peak? We can't calculate it with system mathematics, but we can verify it with practice. Moreover, it is an in-depth practice, and you can only get the poor iron ore in the upper layer, and you can not get the rare gold ore in the deeper layer.
5.4) The beat of punching and chamfering is basically the same, can they all be changed to continuous die? Try it, on 250 tons, other items can do.
5.5) Promote the "blind typing" skill of the keypad among computer operators, changing the previous 12 keys with one finger to 5 fingers, and without having to look at the keyboard, the eyes are watching the display, which is several times faster and can reduce errors.
5.6) People with a skill are not in the position they are good at, which is also a waste of energy. It is also a waste to fail to dedicate real talent and learning. Managing a team with a misconception is a greater waste of talent.
5.7) Gradually build up the knowledge base of our group, which is divided into planar and electron. Textbooks for all courses and grades, monographs and reference books related to production, such as electrician, machinery, materials, computer lathes, mechanics, molds, etc. Isn't it too late to hate books when they are used, and when they need to be consulted, they are nowhere to be found. The computer database should retain important information that has been in operation since before the construction of the factory. The Group should not be without its past. If a group becomes a stage of IE, its history will be of extraordinary value (of course, a group without a past cannot be a stage of IE). Even now it will be valuable, but we haven't explored it. I'll need to talk about this in person.
Along with this, there is the formal construction of the archives. The past, present, and future time should be stored in the archives. The first manuscript of the president's creation of the group should also be there. The regularization of the archives can also be rehearsed with a business case.
6). Establishment of a planning office.
At least one person can be relieved from tedious daily tasks and do forward-thinking work, such as planning.
There are many, many cases, and just because we didn't do it, we should treat them as if they were air. There is a huge amount of wealth in it, which we have unconsciously abandoned, and what we have mobilized to strive for is only some small profits, which are only about 10%.
Let's take a look at this business case to reduce the turnover stock to less than 10%. This is completely feasible: I have been in charge of procurement for a few years, and have compressed the turnover stock between 8%~6% for a long time, and after I was transferred, I changed several procurements, and now the turnover stock has rebounded to nearly 30%, which is how much backlog of funds? How much more manpower and storage capacity will be spent? The president has repeatedly emphasized that "it is better to sell well than to buy well", we can achieve it through guò planning, why not do it? We use the project to promote the continuous improvement of the project, and the money saved from this case alone can fully arm a production workshop.
Another example is the 20% reduction in indirect staff. It may seem like it can't, but with project planning and good planning, it can be realized. Leave it alone, and a qiē remains.
From the above cases, to the planning to improve the company's image, the planning to systematically create and promote the group's culture, the planning to comprehensively stimulate the implementation of theories, etc., and more daringly, the group's plan to enter the throne of the seller emperor. The strategic construction of the company's operation is promising.
Someone has to analyze the current situation and recent trends of the company's manpower composition, and turn the complex and advanced theory into a "fool" and transform it into a method that everyone can operate. These are all things that the planning office should do.
Using the formulas and principles of system mathematics to calculate the gains and losses of major changes in the group's decision-making, the major sections in the rehearsal process are what we are currently missing; the establishment of the entire internal operation of the SoP standard operation, so that the essence can be continuously inherited, can also be led by the planning office; the responsibility system of important positions is clarified to eliminate the overlap of rights and responsibilities and leakage; and the establishment of an integrity mechanism to prevent the phenomenon of wealth creation other than salary...... All of the above work has extraordinary value and is something that we do not value.
If someone is to coordinate these affairs, then this person must not only have extensive and in-depth theoretical cultivation, but also have the ability to express themselves accurately in writing. This person must not only have the understanding of touching the analogy, but also have the attitude of careful verification. He thinks more clearly than ordinary people, because he can analyze from the six-dimensional space plus the five major cosmological views. He still has eyes in his mind, and he can see more than ordinary people. He can empathize, his mind can enter the object. He can apply the principles of natural science to the reality of social science, and can also use the principles of natural science to interpret the phenomena in the field of social science. Of course, he is familiar with the company, proficient in computer operation, understands the value of literature, and can dig out the value from the historical past...... If there really is such a person, it is worth taking twenty people in exchange, right?!
Of course, the company certainly does not have such a talent at present, but if someone has the above 12 out of 12 talents, is it worth the company to use two or three people to free him from the daily lock center?
Moreover, with the strength of the group, it is also possible to achieve a certain degree of dù. Groups also need leaders.
I hope that my experience report can play a role in the company's employment considerations. This time, I was personally assigned by the general manager to participate in the external training, and I really had a thousand words of thought, which I couldn't say for a while. In short, learning is not much, but the most important thing is to be able to combine the actual benefits of the company.
