Preliminary plan for improvement: (1) After the DDGG and EEBB materials are separated, the storage space is insufficient, and it is proposed to move out of the position in the bonded warehouse to install a material rack with 3 columns, 5 layers and 6 storage positions each, which can add 90 storage positions. The materials are available and the installation is scheduled to be completed by the 30th. (2) Improve the management of the storage location, after cleaning up, the next inventory card and inventory can be sorted according to the storage location as the first priority, and the actual inventory is also carried out in order by the storage location. The order of the inventory and inventory cards is consistent with the arrangement of the storage location, and the phenomenon of missing inventory can be better solved. (3) Next time, the inventory will be handed over to the initial inventory and the reviewer, each of whom will fill in the quantity separately, and then check the differences together, re-inventory the different items, and then ask someone to draw the plate.
Follow-up measures: The new material rack has been built on the evening of the 29th, and some materials have been put on the shelves. / The improvement of the storage location should be continued, and it is planned to assign a special person to be responsible for the specific matters related in May.
[3] accounting: this is the unique difficulty of this inventory, but also the most urgent need to solve the focus, the project is many and miscellaneous: the accounts before the inventory because of the system's multiple recalculations and the actual discrepancy is larger, this time the separation of DDGG and EEBB material accounts, is based on the EEBB books these are not very real quantities, resulting in separation, too many materials are attributed to EEBB, and DDGG materials and parts are zeroed in large quantities on the books, which has a heavy impact on the supply and production and marketing, and has to be re-divided to deal with it.
The preliminary plan for improvement: after an emergency meeting, it was agreed that the re-distribution of materials and accounts after the inventory must be countersigned by the procurement property management and the factory director or Deputy Manager Hu, and the corresponding materials must be moved immediately at the same time as the re-distribution. Re-allocation is also part of the inventory operation and is the second step in the reconciliation process.
The property management immediately filled in the form of arrears, notified the health management center in writing to arrange for all the supplements, and wrote nearly 100 items in one day on the 29th. The responsible persons of property management should immediately shift the focus of their work to this work, solve them item by item as quickly as possible, and do their best not to delay on-site production.
Follow-up measures: After the material separation between DDGG and EEBB, it shall be strictly implemented in accordance with the provisions of "SOP for feeding operation" and "SOP for receiving operation".
Directions to be improved in the future:
▉ Faster: Fast is saving. The most expensive thing is not materials, nor manpower, nor technology, but time. Because it can't get up quickly, the overtime hours are too long, and the personnel are exhausted, which affects the inventory effect. This inventory, because of the inaccurate quantification, all the parts are weighed, which is the slowest and most tiring root cause.
Rules: Reducing handling and avoiding full weighing and measurement is key
●When the manufacturer comes in, it is necessary to separate DDGG and EEBB.
●Data printing, needle printing for inkjet printing.
●Promote the rapid sampling method and write it as an SOP.
●Re-unify the quantitative standard and unify the deduction standard.

▉ More accurate: the standard is positioned more reasonably, which is also a part of accuracy. For example, the standard of the integration of materials and accounts can be positioned separately: small and thin, one in a hundred, one in a thousand, one in a thousand, and a hub, foolproof.
